spatch cocking a turkey

I am wanting to know how to properly spatch cock a turkey. The last two attempts were a failure and I do not know why. The turkeys either come out dry or under cooked. Skin does not get crispy and the white is dry as it was cooked the traditional way. Any suggestions are welcome.
